I think for most software projects' onboarding it's useful to consider the following questions: 1. What does my "hello world" look like? 2. Can my "hello world" be written in under 5 mins by a novice? 3. Does my "hello world" have any relationship to production uses?
For example with a database: 1. People should create a table called "members", create a member, and query a member. 2. The example should be the at the top of the README, and take a total of 10 lines. 3. Explain how the example is guarded with a RwLock and thread-proof.
