Taleb's fragile/robust/anti-fragile framework helps here. Under high uncertainty , you want a portfolio of independent options (horizontal+diversified). Vertical+focused seems most fragile.

Doesn't independent options mean focused rather than diversified? You'd rather invest in 10 focused businesses than 1 conglomerate that sells 10 products.

Assume you will be caught in the crossfire of the culture war. Horizontal: you want fewer competitors your customers can switch to. Culture warriors don't care about monopolies. Focused: you want a smaller surface area of products your customers can find fault in.

Diversification won't help because once your customers find fault in one of your products, that fault will spread to other products by virtue of being produced by the same company.
