Taleb's fragile/robust/anti-fragile framework helps here. Under high uncertainty , you want a portfolio of independent options (horizontal+diversified). Vertical+focused seems most fragile.

Doesn't independent options mean focused rather than diversified? You'd rather invest in 10 focused businesses than 1 conglomerate that sells 10 products.

Focused > diversified: You don't want a bad opinion or incident to take down an unrelated business. Horizontal > vertical: You don't want a bad opinion or incident to take down an unrelated segment of the value chain.

My reasoning: Vertical reduces dependancies on others for your value chain. Diversified ensures all eggs aren't in the same basket. Both imp in an uncertain environment. Not horizontal as you depend on even more 3rd parties with lesser control.
