How and when? They came from 1.000 years of war. When they came home, the same orcs were at war again. When and how especially why should she change? She has absolutely no reason to do so
Generally, I'd say that 1000 years is a long time to hold on to that sort of grudge, especially having now gained some familiarity with the sort of evil that drove the orcs when they first came to Azeroth. But to someone with Alleria's longevity, maybe not. You've convinced me.

Also, I think this darker characterization for the Alliance has been a long time coming. I was dreading seeing Anduin's response, expecting condemnation or equivocation - seeing him dismiss Jaina was a welcome surprise.
