1/ Here is the beginning of a probably unpopular thought I have been pondering. Keep in mind this is from somebody who wants to start a distributed company: There is no such thing as a distributed team.
I think this is dead on. My experience has been that you go distributed when you gain something you literally can't do co-located (either get the right people, etc. etc.). The big thing to avoid is pretending you're not distributed when you are.

And that includes when spread out in a campus and, say, VC even when in the same zip code.

I have a rule that I call the 1000 feet / 1000 miles. You'll get better team collaboration with teams largely spread appart than closely spread apart. The most hilarious case was two teams on separate floors of the same building.

The worst is when only one team member that is remote ... (checks notes) ... like my current situation. I don't think distributed teams is for everyone, much like working in an office is! The level of communication capability needed is far higher than what Google screens SWEs for

Yes, architecting teams around time zones is key. IMO the thing you often gain is access to talent that you can’t afford or find in your local market. So I look north and south, not west / east as much, though +/- 3 is manageable.
