It's definitely a skill I'm still working on, but I find they go best when: 1. a small group is acknowledged as the owner/driver and has clear deadlines for when they'll share what they know 2. that group only shares specific numbers, rather than vague "it could be this claims"

and 3. there's a clear expectation that you can only find so much in this type of investigation. IMO,nthey should be viewed as a causal-question-generation task rather than an exercise to find the absolute truth

Love all 3 of these points, especially the clear work team from your #1 It's challenging when multiple groups work on the same problem and you get competing / confusing narratives about what's going on.

100%. Having random people dropping in to add perspective when they don’t have context on what’s been tried can be very negative. At best it’s distracting to have to get them up to speed, and at worst showing unfinished work causes more confusion and hurts the team’s credibility

Add to that the optimism effect ... sometimes people remember the parts they hope are true. One of my big recent learnings around communication is the need to focus on one or two clear messages, and to reinforce them deliberately.

Yeah, that's huge! The reinforcement part is key as well. You gotta say something a couple times for it to really sink in, particularly for people whose primary job isn't to understand data work
