And here's the really hard one: don't set yourself up to fail. With some projects, the only winning move is not to play. Some clients aren't worth engaging with. Too many companies value office politics over being effective, let alone being safe and humane. Find another gig!

No silos, no heroes! Make sure the whole team owns the whole code base. Make all code get plenty of eyeballs to spot bugs and socialize knowledge. Pair programming with frequent pair rotation is by far the best way to do this.

Do team retrospectives every week! And then actually improve things based on them. If you can make a 2% improvement each retro, in a year you'll be 180% better.

Automate your tests! Unit tests, end-to-end tests, load tests. Early on this seems wasteful, but as your code base grows, so does the manual test load. Automate that shit, or eventually all your dev time goes to fixing things that used to work.

If you don't want this to happen to you, my big tips: Release early and often! No later than half way through your schedule, put software in real people's hands and use the core features. Release at least weekly until it works! Only then start on the nice-to-haves.

And that's before we get to the madness that is politics. It's highly seasonal, which makes it really hard to build strong teams and quality-oriented practices. It's super high stakes, which makes people wacky. And it's win or lose, so sustainability goes out the window.

And that's before we get to systemic factors. This was probably made by some small contract development company. You know who really runs those? The sales guys. Sales guys will overpromise to get the job, and then keep on overpromising when the client asks for more.

There are a bunch of reasons for that. Developers mostly see ourselves not as professionals, but as hired hands, as minions. So we might suggest the responsible thing, but if a client says no, the common response is, "Well, it's your money."

Damn, I couldn't log on to Vanguard's site today in Firefox at all: gray page & Javascript errors. Chrome worked — but the way Vanguard loads core functionality (eg, logging in!) it looks like ad content that my browsers block.
