Varian dying was good for the Alliance narrative, IMO, but it was always criticized that Vol’jin died. Especially HOW he died. But many suspended judgment, waiting to see if there would be a meaningful payoff. Legion didn’t have a Horde story, so it was up to BfA.
I've done both sides of the story and in the zone itself the Alliance and Heroes have the exact same amount of screen time. The only time this isn't the case is when Jaina goes to rescue Baine alongside Thrall, Shaw and Varok which for me was the highlight of the story.

There actually are divergences. In the intro alone, the A player spends time fighting with Shandris, while the H player goes alone and gets an ability. The roles aren't 1-to-1 either, as Jaina pretty much does everything in the A story, while the H story is more diverse.

In meeting the Ankoan, they don't really speak about themselves, but sort of act as a backdrop for Jaina to talk to Genn, while the Unshackled are much more active in conversation with the Horde characters. Curiously, there are also more A military quest givers than H had.
