At first, Sylvanas had the potential to be a good Warchief but given her usual personality, it makes total sense they went the route they did with her. Sylvanas had way too much selfishness and hatred to be a good Warchief.

While I agree with you that we Vol'jin fans got screwed, I still don't think the way they handled Sylvanas was good or particularly in character. If she's going to be evil, I have a much higher bar for her evil than "Muahaha, I'll start a war for no reason! /twirls mustache"
They gave her a reason it was just very late in the game (aka BfA). Sylvanas' goal for a while now has been to be immortal and evade death as much as possible. And to do so she needed to send many souls down to the Maw to empower herself.

Call me crazy, but it seems like an easier method to evade death would be "not make everyone want to kill her" rather than making questionable deals with newly-revealed super beings. AFAIK Sylvanas isn't decaying/dying of "old age"; her main threat to life is making enemies.

Sylvanas was already pretty disliked by the Alliance even prior to Legion and it stems to reason that she would eventually be hunted down by them. The Horde basically tolerated her but also were aware that she was sneaky and cunning. It was really a matter of time. (1/2)
