keep options opne but not complexify from start. A lot of things will have changed meanwhile, including how many people you can put on it

Amen to this. It is a long battle to teach young engineers in my teams that a lot of this stuff is not needed, even ‘at scale’. k8s in particular is awful: it made the complex possible at the cost of making the simple nearly impossible. Same for grpc, etc.
