To put it another way, The Irishman is about a gang of method actors, one of whom (Pacino) starts to revert to an older form of histrionic, theatrical performing. So the gang has to kill him.

Nicholson’s Hoffa was a much more sly lizard. He wasn’t as smart but way, way more cunning.
Younger people will just think Hoffa must have been like Pacino? There’s that scene in the nursing home at the end where De Niro is shocked the nurse doesn’t recognize the famous man in the photo. She doesn’t even know he disappeared.

I think Hoffa has to be big as a contrast to Pesci as Buffalino. Sheeran loves Hoffa bc he is so different than the mob and cares about him as more than a functionary
