turning presence on with matrix federation enabled is a good way to turn your server into molten slag made of latency without a fundamental rewrite of the server-to-server API system so yeah

my analysis from working on it also mostly came down to "http/1.1 and json-encoding is a bad transport for this" but as far as I know, standardising anything else won't happen?

My main issue with Matrix aside from the performance issues is an indirect consequence of those.
It's supposedly good at bridging protocols, but the IRC bridge requires having a bot kicking anyone who doesn't send a message for 30 days from the Matrix room so you can't lurk.

specifically that's something the "official" freenode bridge does. If you run your own bridge you can turn it off. (doesn't fix the mess Matrix performance is, but its a working workaround for that specific thing)

If you run your own bridge, wouldn't you need to get approval to make a bunch of freenode connections? I could try to do it this way, but I'm not so sure about getting approval to have 5000 connections to freenode from a server of ours and keeping that working.

Our Matrix room is currently ~1200 people but that's partly because every month hundreds of people are kicked for not actively sending any messages. I'm not sure what the natural size would be if they only got kicked for not using the room for 30 days as intended but not shipped.
